The challenge

Before the booking link

Tomasz's entire business lives between five and eight in the evening, with an early morning slot and Saturday mornings either side of it. That is when people train, and no amount of wanting it otherwise changes it. Working one-to-one, an hour is worth whatever one person will pay for it — and he had hit the ceiling of that. More income meant more evenings, and he was already out of evenings.

Small groups fixed the arithmetic and broke the admin. Capacity ended up being managed in a WhatsApp group: "anyone free for six, Sarah has had to drop" — sent forty minutes beforehand to thirty people who were mostly driving home. The spot almost never got filled. Worse, he had turned somebody away from that same session a week earlier because it was full.

The setup

How Tomasz put it together

Each session became a group service capped at six, which is as many people as he can coach with his eyes actually on everyone's form. The sessions run on a recurring weekly schedule, so the whole evening timetable is bookable weeks ahead, and every place is paid for when it is booked rather than settled afterwards.

He set a twenty-four hour cancellation window with a late-cancellation fee at half the session rate — the convention in his trade, and now stated plainly on the booking page instead of delivered awkwardly in person. When someone does cancel, the place goes straight back onto the page, and because people can see live availability, it often goes to somebody else.

The results

What changed

The revenue per coached hour is the obvious headline — six places at €25 against a single one-to-one at €60 — but the change he would actually defend is that the capacity is now real. Nobody gets told a session is full and then trains beside two empty spaces. The WhatsApp scramble is over, and the evenings that used to run to eleven with admin now finish when the last session does.
